Legacy automation rules had reached critical mass. Over 50 active processes triggered contradictory lead updates and sync errors between Pardot and Salesforce. The scoring model was purely additive, so a contact could reach "MQL status" simply by sitting in the database for two years and opening enough newsletters. Sales was bombarded with "hot lead" notifications for contacts who hadn't performed a meaningful business action in months. The technical debt ran so deep that the complexity of existing automation logic frequently delayed new campaigns.

We executed a destructive audit. Every active automation rule that hadn't triggered a conversion in the last six months was identified. We bypassed the standard additive scoring model in favor of a "Floor Set" approach: hard point-thresholds for high-intent actions promote a lead to Sales-ready status immediately, while aggressive score decay pulls down older, less relevant interactions. Lead triage moved from a passive volume model to an active intent model. Only contacts showing specific BoFu signals sync to Salesforce as MQLs.

The model still tracks middle-of-funnel interest. These leads just can't reach MQL status or alert Sales until a high-intent threshold is met. They stay in automated nurture tracks until their score reaches the floor or they perform a direct conversion action. Sales bandwidth stays protected from premature outreach.

What is the risk of deleting legacy automation rules without a staging environment?

We mitigated the risk with a "soft pause": rules sat paused for 30 days before permanent deletion. Any automation tied to a critical operational flow would have surfaced through its lack of activity or through sync error logs in Salesforce. Immediate restoration was available if necessary.
