The Challenge

The operation was blind. The clinic generated over 12,000 leads per month, yet the CRM was functionally unusable for operational reporting. A non-standard customer lifecycle created the central bottleneck. Patients didn't "close" like traditional B2B deals. They moved through a clinical funnel: Lead -> Hormone Assessment -> Test Kit Purchased -> Consultation -> Prescribed Medication -> Subscription active. Standard HubSpot "Opportunity" or "Customer" labels meant over 50 workflows (nurture and suppression logic) and 30 reports ran on inaccurate data. Automated sequences were breaking. Lab kit instructions went to patients who had already been prescribed medication. Worse, existing subscribers kept getting nurtured as new leads.

Our Approach

We stopped treating this like a generic B2B Sales Hub implementation and verticalized the entire RevOps framework. We sat down with the clinic's clinical and commercial leadership to document the absolute truth of their funnel velocity.

"Lifecycle Stage" alone wasn't enough. Clinical milestones had to map directly to native HubSpot objects. A "Test Kit Purchased" milestone in the legacy ERP became a "Test Kit Deal" custom property update in HubSpot, which in turn forced the Lifecycle Stage to "Lab Kit Purchaser." We went through the portal and updated 177 distinct references, workflows, lists, reports, and API endpoint mapping, so the new framework held up. We also implemented data hygiene protocols to fix the 10,000+ duplicate contacts created by the previous, non-linear data logic.

We defined and implemented a custom D2C telemedicine lifecycle framework. It maps specific clinical milestones (Hormone Assessment -> Test Kit Purchased -> Prescribed Medication) directly onto HubSpot's core contact and deal properties.

Native HubSpot objects (Deals) act as clinical milestone trackers. A custom property update in Memo (the legacy ERP) triggers an API call that updates the HubSpot deal. That deal update then dynamically adjusts the patient's suppression list enrollment.

FAQ

Why didn't you just create custom fields? Why re-map native properties?

Native properties beat custom fields here. Custom fields are easy to create, but native properties like Lifecycle Stage are embedded in HubSpot's core reporting and system logic. We took the hard path and re-mapped the native properties to the client's actual 5-stage telemedicine funnel. Their data became semantic and legible for HubSpot's internal attribution and funnel velocity reports.

Was it risky to update 177 references in a live portal?

Yes. A standard approach would break existing logic. We first ran a deep dependency analysis using Operation Hub features to map every list, workflow, and API endpoint connected to the legacy lifecycle stages. We then deployed the updates in stages during low-traffic windows, keeping operational downtime minimal while migrating to the new, accurate framework.
