From Support Function to Business Unit: Centralizing Global Marketing Analytics in HubSpot
Thirteen regional dashboards, none of them agreeing, made ROI impossible to measure for a global mining firm. A unified reporting framework integrating HubSpot with GA4 across 40+ domains replaced them. The centralized "Pulse" model now standardizes TOFU and MOFU tracking and holds marketing accountable as a business unit.
Executive Summary
Context
A global mining abrasive supplier operates across multiple continents and had no unified way to track marketing ROI. Regional teams worked independently. Attribution fragmented and performance reporting turned inconsistent.
What We Built
A unified global reporting framework in HubSpot. It consolidates 13 legacy dashboards into centralized TOFU/MOFU benchmarks and tracks traffic, keyword authority, and conversion rates across 40+ sites.
Tech Stack
- HubSpot Reporting Dashboards (Professional/Enterprise)
- GA4 (Google Analytics 4)
- HubSpot Marketing Hub (Campaign Tracking)
Not a fit for single-market operations. You also need a centralized CRM/CMS infrastructure to feed the reporting layer.
The Challenge
Data sat fragmented across legacy systems and 40+ microsites. With 40+ domains on various regional configurations, global leadership couldn't compare a campaign in APAC against one in the Americas. Before the CMS migration and CRM cleanup, nearly 20,000 inactive contacts bloated reports with noise, so accurate conversion rates were impossible to calculate. UTM parameters and campaign naming conventions weren't standardized. Traffic could be tracked, but its source and intent stayed ambiguous.
Our Approach
"Data First" set the order of operations. The 13 separate dashboards collapsed into a single master view first. That required a "Pulse" baseline capturing YoY metrics from April 2023 to April 2024, which proved the impact of the wider digital transformation.
We chose to track "Engagement Intensity" rather than raw traffic alone. Layering SEO authority metrics (Top 3 keyword growth) over traffic data showed that the +38.96% increase in page views came from high-intent organic search rather than broad, low-value traffic. That structural shift let regional managers finally see their specific contribution to a single global brand standard.
Impact
38.96% Global Traffic Growth
Page views rose by over 92,000 YoY after the centralized reporting rollout. The increase is verified.
32.35% Increase in Organic Search
Organic session growth is documented, and it proves the technical SEO and CMS migration worked.
100% Dashboard Consolidation
The 13 fragmented regional views collapsed into one unified global measurement framework.
2.82% Bounce Rate Reduction Identified
Landing page performance now has a clear baseline. Bounce rates dropped by 2.82% across the global portal.
A master reporting view in HubSpot uses filtered views for regional deep-dives. The consolidated global performance roll-up stays intact.
Global UTM and naming conventions now let HubSpot categorize traffic and conversions automatically, by region and by business unit.
A cross-platform tracking setup carries event-level data from the website (e.g., TruCost Calculator usage) into the CRM lifecycle stages accurately.
Reporting logic tracks the velocity of leads from TOFU (First Touch) to MOFU (MQL) and beyond. It flags bottlenecks in the regional sales handoff.
A unified global reporting framework integrating HubSpot with Google Analytics 4 across dozens of regional domains. It standardizes tracking for top-of-funnel and middle-of-funnel performance in a centralized model, resolving fragmented analytics and transforming marketing into a highly accountable, ROI-driven business unit.
FAQ
We build a "Parent-Child" dashboard architecture. The "Parent" view tracks global benchmarks: traffic, SQLs, total pipeline. "Child" views let regional GMs see their specific market's performance against those global standards without cluttering the main view.
Too much data density causes analysis paralysis. Collapsing 13 dashboards into a single framework forces standardization on what success looks like. A "Lead" in Europe gets measured the same way as a "Lead" in North America.
