Wiring a Country-Level HubSpot Portal into a Global Salesforce Org for a Crop-Protection Manufacturer

An Australian crop-protection business had a HubSpot integration switched on during its global Salesforce rollout and never put to work: no routing, no lifecycle governance, no way for marketing data to survive the trip into a globally standardized org. We designed the bi-directional sync, built record-type routing for farmers, distributors, and agronomic influencers, and mapped crop-level data so segmentation held on both sides.

The Challenge

During the first phase of the country rollout, the HubSpot integration was implemented but never used from a business standpoint. Leads arriving from campaigns had no lifecycle: no assignment rules, no qualification path, no reliable way to tell a farmer from a distributor employee from an independent agronomist. The channel model made this harder. The company sells B2B2C, from manufacturer to distributor to farmer, sometimes with a retailer in between, so a single lead picklist could not describe who was actually filling out a form. And the Salesforce connector imposed a hard constraint: it can sync leads or contacts, not both, which meant every decision about where a record entered the org had downstream consequences for duplicates and conversion.

Our Approach

We designed the integration around Salesforce's global 80/20 package model, keeping the local layer thin. Every HubSpot form submission created or updated a contact in HubSpot, then synced to Salesforce as a lead carrying a role value that assigned one of three record types: Farmer by default, Distributor, or Influencer, each with its own field map and page layout. Accounts already in Salesforce were mirrored into HubSpot with their Salesforce IDs, refreshed on a quarterly cycle, so new leads could arrive pre-associated to the right account. Where a contact entered Salesforce without an account, automation converted it to a lead and removed the orphan contact to keep the database clean. Australia was excluded from the global matching rules so the integration could create leads freely; duplicate surfacing moved to the super users managing qualification. We later extended into the demand side: a filterable field-trials hub on HubSpot CMS, where growers browse trial results by product, state, key issue, and crop.

One Governed Path for Every Lead

Every form submission, from any campaign channel, lands in Salesforce through the same routing logic: record-typed, assigned to a designated lead manager with an email alert, and flagged for qualification. Marketing stopped handing sales a pile of undifferentiated rows.

Duplicate Risk Contained by Design

Instead of letting global matching rules block lead creation, the design excluded the country org from those rules and gave super users duplicate surfacing at the record level, plus automation that removes orphan contacts after conversion to leads. The integration creates records freely without seeding a dedupe problem.

Crop-Level Segmentation That Survives the Sync

A grower's crops, captured as a multi-select on HubSpot forms, become individual junction records against the Salesforce Crop object on every create and update. Sales sees structured agronomic data, not a text blob, and marketing can still segment by the same values in HubSpot.

Marketing Activity Visible Inside Salesforce

A Visualforce timeline on lead and contact pages shows form submissions and marketing email activity with a link back to the HubSpot record. Sales reps qualify with the full engagement history in front of them instead of switching systems.

The global Salesforce org standardizes roughly 80 percent of functionality; each country activates a thin local layer. We scoped the HubSpot integration as part of that local layer: inbound sync from HubSpot creates leads, outbound sync pushes Salesforce lead and contact changes back to HubSpot on create and update, and nothing in the design touches the global core.

A role field captured on HubSpot forms determines the Salesforce lead record type at creation: Farmer (default), Distributor, or Influencer. Each record type carries its own field map, its own picklists for distributor roles, fields of expertise, and research areas, and its own page layout, so a sales rep opens a lead already shaped for its audience.

The crop question on HubSpot forms maps to a Salesforce multi-select field, and a record-triggered process fans each selected value out into junction records linking the lead to the matching Crop object rows. The related list follows the lead through conversion, so crop associations persist on the contact.

The Salesforce connector syncs leads or contacts, never both. When a contact lands in Salesforce without an account, automation clones its details into a new lead assigned to the marketing team, then deletes the contact record. The pattern preserves clean ownership without manual cleanup.

FAQ

Why sync HubSpot submissions into Salesforce as leads instead of contacts?
The Salesforce connector can sync leads or contacts, not both, so the entry object has to be chosen once and designed around. Leads won because they carry record types, assignment rules, and a formal qualification step before an account and contact are created. The one exception, contacts arriving in Salesforce without an account, is handled by automation that recreates them as leads and deletes the orphan record.
How do you keep a country-level HubSpot from polluting a global Salesforce org?
Three controls. The integration lives in the country's local package, so nothing modifies the global core. Account records are mirrored into HubSpot with their Salesforce IDs and refreshed on a set cycle, so inbound leads associate to existing accounts instead of spawning new ones. And the country is excluded from global matching rules, with duplicate surfacing handed to the super users who manage qualification, so lead creation never silently fails.
