Centralizing Post-Sale Operations: Migrating Manual CSM Workflows to HubSpot Tickets

The Challenge

Sales and Success operated in complete disconnection. Once a deal was won, the customer "disappeared" into a mess of Word documents and email threads. Leadership had no way to report on global churn risk because health data lived in individual CSMs' spreadsheets. Managing global accounts across UKI, SA, and ANZ required a system where a single account could have multiple active projects without data collisions between "Decision Makers" and "End Users."

Our Approach

All post-sale activity moved into HubSpot Tickets, creating a mandatory data dependency. The go-live date was aggressive. We used native properties for Phase I rather than complex custom objects, so health tracking could start immediately. We also architected a "context-preserving" handoff. MEDDPIC notes and contract data map automatically from the Deal to the Onboarding Ticket. The information loss that typically follows a sale never happens.

Redundant Monday.com and Asana subscriptions were sunset. All post-sale project data now lives in the CRM, giving one verifiable view of the customer lifecycle.

Onboarding and Success Management run in separate Ticket pipelines. The group tracks specific time-to-value metrics for new clients in one, and long-term health monitoring lives in the other, a separate and governed environment.

An automated data-transfer protocol carries MEDDPIC sales notes, budget details, and contract terms from the HubSpot Deal to the Ticket record. The success team never starts without full history.

Internal alerts trigger directly off the RAG Status property. When a CSM marks an account as "Red," the system generates a high-priority task automatically. The task goes to the regional director. Intervention can happen immediately.

Native HubSpot properties handled account health tracking in Phase I to keep the deployment on time. The value landed immediately. The same build established the data model required for the planned "RAG Custom Object" deployment in Phase II.
