The Challenge

A legacy Salesforce instance was already bloated with duplicate accounts. Then 27,000+ hospital records arrived from Definitive Healthcare, and the native HubSpot sync tried to create a lead for every one. Sales reps were overwhelmed. Native lifecycle triggers were also trickling down incorrectly, marking uncontacted hospital stakeholders as MQLs off system-level updates rather than real intent.

Our Approach

We ran a manual circuit breaker strategy. First we executed a chronological deduplication of 100+ critical errors. Only then did the sync come back on. The architectural pivot was decoupling HubSpot's native lifecycle stage sync: HubSpot keeps separate intent-based stages, and Salesforce stays a clean environment for active sales opportunities.
