Driving Subscription Growth via Behavioral Segmentation and Tool Adoption Data
A global streaming software provider struggled with generic onboarding that ignored creator intent.
We consolidated 18 emails into a behavioral lifecycle engine built on Kraken ETL. It triggers specialized content from real-time tool adoption, such as completing a first stream. "Ultra" subscription conversions rose significantly as a result.
Executive Summary
Context
A global streaming software leader needed a behavioral lifecycle strategy. It had to consolidate disparate product communications and drive "Ultra" subscription conversions across a diverse user base.
What We Built
We built a behavioral lifecycle engine. It uses real-time tool adoption data to split onboarding flows and trigger context-aware subscription prompts.
Tech Stack
- Customer.io, Kraken ETL (for tool-usage events), and an integrated Onboarding Questionnaire.
Organizations without the technical infrastructure to pass real-time product usage events to their marketing execution layer aren't a fit. Nor are those with only a single, simple product offering.
The Challenge
Communication was disjointed across eight independent seed products. A user active in the Podcast Editor often received irrelevant alerts for the Streaming Console. There was no mechanism to capture user intent or monitor actual feature adoption, so the marketing team sent generic content that failed to drive usage of specialized tools. This lack of relevance drove high early-stage attrition. The value propositions for different creator types went unaddressed during the first week of usage, when it mattered most.
There was no behavioral data at the point of signup either. Without knowing if a user was a professional streamer or a hobbyist podcaster, the marketing logic stayed stagnant. The entry-path logic needed a full redesign: capture intent through a questionnaire, then validate that intent through real-time usage monitoring via the Kraken ETL.
Our Approach
A mandatory onboarding questionnaire came first. It acted as the initial segmentation engine, capturing whether a user identified as a "Livestreamer," "Podcaster," or "Video Editor." Real-time tool adoption data then kept updating and refining that persona. If a user identified as a podcaster but began heavily using streaming alerts, the system would shift their educational track to include streaming-specific milestones.
We also built logic to handle users migrating from free-tier tools to the "Ultra" subscription. Triggers like "First Stream Completed" time prompts for when user engagement peaks. For retention, we analyzed usage patterns to build automated sequences triggered by subscription state changes. To hold engagement during the peak end-of-year window, we optimized the "Year in Review" logic. Millions of users received personalized recaps of their streaming milestones, such as total minutes streamed and viewer growth, to encourage annual renewals.
Impact
Usage-Based Segmentation
The client used actual tool adoption data. Users only received content relevant to the features they were actively using, and early-stage unsubscribes dropped.
18 Emails Consolidated into One Strategy
We consolidated 18 emails into a single strategy. That gave eight different seed products one cohesive brand voice. The disjointed feel of the previous stack disappeared.
Conversion Path Optimization
Specific triggers identified users who had completed key milestones, like their first live stream. That led to more timely, effective "Ultra" subscription prompts.
Retention Value Reinforcement
Automated "Year in Review" and retention flows used personalized performance data. They reinforced the platform's value. Annual renewals followed for millions of creators.
Events like FIRST_STREAM_COMPLETED or ACCOUNT_VERIFIED pass through the Kraken ETL middleware. They trigger quick, milestone-based emails that reward user activity.
User questionnaire responses map as profile attributes in Customer.io. They serve as the primary filter for the initial "Welcome" campaign content blocks.
The system tracks usage across eight seed products. Examples include Talk Studio and Video Editor. It uses these events to suppress irrelevant educational tracks and prioritize high-intent feature prompts.
The "Year in Review" emails use Liquid logic to pull unique user stats, including total viewers and stream duration, directly into the email body. This gives 1:1 personalization at scale.
A behavioral lifecycle architecture driven by Kraken ETL and Customer.io. It captures real-time tool adoption metrics to trigger milestone-based retention sequences. By prioritizing demonstrated software usage over declared onboarding intent, the system delivers highly relevant, context-aware subscription prompts to millions of global users.
FAQ
The lifecycle logic is "living." The onboarding questionnaire sets the initial persona. But real-time tool adoption data, captured via Kraken, can override or append secondary educational tracks if the user's behavior changes.
We mitigate that risk with high-intent behavioral triggers only. Instead of generic win-back emails, sequences trigger from specific actions or long periods of inactivity. That keeps messages relevant to the user's actual behavior.
